TinyFDE is a model that delivers the core capability of a Forward Deployed Engineer — deep, production-grade integration inside the customer’s environment — to many small and medium enterprises at once, by crystallizing the knowledge gained in each engagement into lightweight, reusable AI products. The cost of deep integration that no single SME could bear is shared across the hundreds of companies those products will eventually reach, and with every deployment, the knowledge compounds.
Tiny is a strategy, not a size. Instead of selling one massive integration to one institution, we deliver small, crystallized integrations to hundreds of companies. That inversion is what the name means.
The infrastructure is ready. Data centers, GPUs, and foundation models have matured at astonishing speed. Yet AI’s value is not reaching the small and medium enterprises that make up most of the world’s economy.
At PTC’26, practitioners reported that even large enterprises — with dedicated teams and deep budgets — achieve only 20–30% of expected returns on AI deployments. If the best-resourced organizations capture so little, what hope is there for Japan’s 3.36 million SMEs?
This is not a technology problem. It is a last-mile problem — and the telecom industry has seen this structure before.
In 2001, Japan became the world’s fastest, cheapest broadband nation. It got there not through fiber, but through ADSL. ADSL won not by being faster than fiber, but by building on the telephone lines that already existed.
The same principle applies to AI adoption. Full-scale transformation — replacing core systems, building enterprise data platforms — is the “fiber” approach: correct, but too expensive and too slow for SMEs. What is needed is lightweight integration that delivers value today, on top of the “copper” of existing workflows and existing systems.
We don’t replace the existing business. We build AI on top of it.
ADSL was dismissed as an inferior, transitional technology — and it won the market. The same is true of Tiny: small is not a compromise, but the optimal design for filling the last mile. And ADSL’s history teaches one more truth: whoever fills the last mile earns the customer relationships that carry them into the next era. The same will be true for AI.
The Forward Deployed Engineer is a role pioneered by Palantir: engineers who write production-grade code while embedded inside customer organizations, building under real constraints and feeding what they learn back into the platform. Since 2025, AI companies worldwide have adopted the model, and the FDE has been called the hottest job in tech.
But the model rests on one premise: the customer can absorb the full cost of embedding costly engineers. Governments and large enterprises can. SMEs cannot. As it stands, the FDE model does not apply to the long tail.
Attempts to close this gap have begun worldwide — fractional FDE arrangements that sell an engineer’s time part-time, and agencies that compress build costs with AI agents. But all of them keep the same underlying structure: serving one company at a time.

A problem solved in one company’s field becomes a lightweight product that reaches the next company with the same pain. With every deployment, knowledge compounds: integration costs fall, delivered value rises. The FDE world already knows the productization principle — “if you build the same workaround for three customers, it should become a product feature.” TinyFDE makes productization not a byproduct but the primary economic engine that makes the SME market viable. It is the same economics that let ADSL providers give away modems for free — recovery through the lifetime value of the relationships won at the last mile.
Zeus practices this model through our suite of lightweight AI products, the “Tiny” series — the products from which TinyFDE takes its name. Concrete cases and quantitative results will be published in due course.
We have chosen to publish this framework rather than guard it.
Just as TCP/IP, as an open standard, allowed countless companies to build their own value on top of it, we believe TinyFDE should be a shared blueprint for filling AI’s last mile, not one company’s proprietary method. A business model is easy to imitate; the field knowledge accumulated across hundreds of engagements, and the products it crystallizes into, are not. Planting the flag first and growing the category creates more value — for everyone — than hiding it.
